AI often looks most attractive in the places where the stakes are highest.
That is understandable. If a process is expensive, slow, overloaded, or strategically important, the temptation to accelerate it with AI is strong.
But critical processes are exactly where loose experimentation becomes dangerous.
Because once AI enters a critical workflow, the discussion is no longer just about efficiency. It is about reliability, accountability, traceability, and failure containment.
What makes a process “critical”
A critical process is not necessarily one with high technical complexity. It is one where failure has meaningful business consequences.
That may include:
- financial approvals;
- contract handling;
- compliance-sensitive steps;
- service decisions with customer impact;
- fraud or risk analysis;
- operational releases;
- or any workflow where a wrong action creates material loss, legal exposure, or reputational damage.
In these contexts, “usually works well” is not a strong enough standard.
The risk is not only wrong answers
Many conversations about AI risk focus too narrowly on hallucination or factual mistakes.
Those matter. But in business systems, the risk surface is broader.

Critical workflows often depend less on the happy path and more on how unusual cases are treated. AI can perform well on common patterns while failing unpredictably at the edges.
5. Control dilution
Once AI participates in a process, responsibility can become blurred: was the problem in the rule, the prompt, the model, the system, the operator, or the data?
If no one can answer that clearly, the process is not under control.
Why engineering criteria matter
Engineering criteria do not mean being conservative for its own sake.
They mean treating AI as part of a system that must behave acceptably under real conditions.
That requires asking:
- what actions are AI-assisted versus AI-authorized;
- what validation path exists before output becomes consequential;
- what confidence or rule checks must be passed;
- how exceptions are routed;
- what logs are stored;
- who monitors drift or error patterns;
- and how the process recovers when output is wrong.
Without these design choices, the company is not deploying AI into a critical process. It is placing uncertainty inside one.
A safer pattern
In many critical workflows, the safest early use of AI is support rather than direct execution.
That may include:
- summarizing relevant context for a reviewer;
- highlighting missing fields;
- ranking likely categories;
- flagging anomalies for manual attention;
- or preparing draft recommendations that remain subject to approval.
This still creates value, but with better containment.
The mistake is to assume that because AI can assist a critical process, it should automatically be allowed to decide within it.
The test leadership should apply
Before allowing AI into a critical process, leadership should be able to answer:
- What is the worst plausible failure here?
- How would we detect it?
- How quickly would we know?
- Who can override or stop the system?
- What evidence would we have after the fact?
- Can the process continue safely without the AI layer?
If these answers are weak, deployment is premature.

Critical processes do not become safe because AI output looks polished. They become safe when the surrounding system is designed to validate, monitor, limit, and recover.
That is the engineering standard that matters.
AI can support high-stakes workflows. But it should enter them only when the company is prepared to manage failure with the same seriousness it expects from success.
